Why sublimation doesn't work on black — and what to use instead
This is the single most common decoration misunderstanding we get asked about, usually after a buyer has been promised something that physically cannot be done. Sublimation is not a printing method in the way screen print is. Understanding the difference saves a failed sample.
What sublimation actually does
Sublimation turns solid dye into gas under heat, and that gas bonds into the polyester fibre. The colour becomes part of the thread rather than a layer on top of it. That is why a sublimated jersey has no hand-feel where the graphic is — there is nothing sitting on the surface to feel.
It also means the ink is translucent and additive. It can only make a fibre darker or more saturated than it already was. There is no white sublimation ink, because there is no way to remove colour that is already in the fabric.
So on a black garment, nothing happens
Put a bright design onto black polyester with sublimation and the result is black. The dye goes in, and it is invisible against a base that is already darker than anything the ink can produce. This is not a quality problem or a machine problem — it is how the chemistry works, and no factory can engineer around it.
It is worth being blunt about this because it is a common false promise. If a supplier agrees to sublimate your logo onto black without qualification, they are either going to substitute a different method without telling you, or they have not understood the order.
What to use on a dark base instead
- Full-panel engineered print. The panels are printed while the fabric is still white or light, then cut and sewn into the finished garment — so the dark areas are printed dark rather than dyed dark. This is how most professional dark kits are made, and panel-matched prints across seams are done on our floor.
- Screen print. Opaque ink laid on top of the fabric, including white and light colours on a dark base. Puff and high-density are screen-print variants.
- Heat-applied graphics. Names, numbers and logos applied to a dark base — the standard route for teamwear personalisation.
The confusion that costs money
Sublimation and heat-transfer vinyl get treated as the same thing, and they are opposites. Sublimation is in the fibre and cannot crack or peel. Vinyl is a layer bonded to the surface and can do both, especially at stress points and after repeated washing.
So when someone says "sublimated" kit peeled, it almost certainly was not sublimated. That distinction matters when you are comparing quotes: two suppliers can both say "sublimation" and be selling you different products with different lifespans.
Ask which one you are being quoted, and ask for a video of the technique running before you sample. What a floor is willing to show you on camera is a reliable signal.

Can you sublimate on black fabric?
Not directly — sublimation ink only shows on white or light polyester, because it dyes the fibre and cannot lighten it. Dark kits are printed full-panel before cutting, or decorated with screen print or heat-applied graphics on a dark base.
Is sublimation lower quality than screen print?
It is a different thing, not a lesser one. Sublimation dyes the polyester fibre and cannot crack or peel. Heat-transfer vinyl sits on the surface and can do both — the two are often confused. Sublimation does not work on cotton.
Will puff print crack or fade?
Cured screen-print puff survives normal washing; puff vinyl does not. Black puff shifts slightly grey from the additive, so we adjust the ink. The care label specifies inside-out, cold wash.
